# An affiliate program for a new Shopify brand: start small

In short

A new Shopify brand can run an affiliate program at a small cost, because you pay only after a sale. At a 10% rate, 40 affiliate orders on a $20,000-a-month store cost $200. Treat a third of your profit per order as the safe side and half as the ceiling, add a 30-day window and a return hold, then follow a four-week plan with about 50 well-matched people.

A new Shopify brand can start an affiliate program for almost nothing, because you pay only after a sale. An **affiliate** is someone with an audience who sends you buyers. Their pay is a **commission**, a cut of each sale. Set the rate from your profit, keep the terms to one page, and ask about 50 well-matched people in your first month.

Small does not mean careless. A brand with a few hundred orders a month has little room for a bad deal. This guide gives the cost, a rate to start with and a plan for the first 30 days.

## What does a small affiliate program cost?

Less than most people fear, because the bill follows the sales. Let's say your store sells $20,000 a month and the average order is $50. That is 400 orders. The table shows what three levels of affiliate sales cost at a 10% rate.

| Share of sales from affiliates | Sales | Orders at $50 | Commission at 10% |
|---|---|---|---|
| 5% | $1,000 | 20 | $100 |
| 10% | $2,000 | 40 | $200 |
| 15% | $3,000 | 60 | $300 |

These sums are our own, from made-up numbers. Swap in yours. The free [affiliate calculator](https://recruitaffiliates.ai/free-tools/affiliate-calculator) does it for any goal.

Two costs sit outside the table. A free sample costs you the product and the postage. Affiliate software costs a monthly fee. You can skip both at first, as [getting affiliates with no budget](https://recruitaffiliates.ai/blog/recruit-affiliates-shopify-no-budget) explains.

## What commission should a small brand start with?

Start with a rate you can pay out of profit, not the highest one that sounds good. We read the public affiliate pages of 168 Shopify brands on 23 October 2026. For 137 of them the page named a base rate, which is the lowest rate the program promises. The middle rate was 10%. The middle half of programs paid 8% to 15%, and the middle rate was 15% in beauty and skincare ([the commission data](https://recruitaffiliates.ai/research/shopify-affiliate-commission-rates-2026)).

Shopify's own guide puts physical goods at 5% to 15% per sale ([Shopify](https://www.shopify.com/blog/affiliate-commission), 11 May 2026). It advises starting affiliates at your lowest level and promoting them up the levels as they sell.

Now check it against your own profit. Profit per order is what you keep after product and shipping costs, and card fees, before ads. Our view is that a sale from outside is worth giving away a third to a half of that profit. The table works that out for a $50 order.

| What you keep on a $50 order | Safe side to ceiling | A rate to start with |
|---|---|---|
| $15 (30%) | 10% to 15% | 8% |
| $20 (40%) | 13% to 20% | 10% |
| $25 (50%) | 17% to 25% | 12% |
| $30 (60%) | 20% to 30% | 15% |

The last column is our advice, not a rule from the data. It sits below the ceiling so you keep room to raise it later. Raising a rate is easy. Cutting one makes people leave.

At the first row, an 8% rate pays the affiliate $4 and you keep $11. If you would have paid $15 in ads for that sale, you are ahead. Our post on [what commission to pay](https://recruitaffiliates.ai/blog/what-commission-should-my-shopify-affiliate-program-pay) goes deeper on the margin check.

## What do you set before the first email?

Four terms, written on one page. You will be asked about each of them in the first week.

1. **The window.** A **cookie window** is how long after a click a sale still counts for the affiliate. In the 168 programs, 73 stated one. 57 of those said 30 days, and the median was 30 days.
2. **The return hold.** Hold commission until your return period ends, so you never pay on a sale that comes back. Shopify's guide notes that some programs hold commissions for 30 to 60 days to allow for returns.
3. **How you track.** One code or one link for each person. A percentage discount code is enough to start, and Shopify lets you create them ([Shopify Help Center](https://help.shopify.com/en/manual/discounts)). A code also cuts your price, so count both costs.
4. **The disclosure line.** Ask every affiliate to say they earn from the link. In the US, the FTC asks for this when someone gets anything of value to mention a product ([FTC](https://www.ftc.gov/business-guidance/resources/disclosures-101-social-media-influencers), November 2019). Other countries have their own rules.

Copy the wording from our [affiliate agreement template](https://recruitaffiliates.ai/blog/affiliate-agreement-template-shopify).

## Your first 30 days

Spend about an hour a day. The plan below is our own. It is built on the sending limit of a new inbox, which is about 75 first emails in two weeks (5 a day in week one, 10 a day in week two) ([how sending works](https://docs.recruitaffiliates.ai/outreach)).

| Days | Job | Done when |
|---|---|---|
| 1 to 3 | Pick the rate, window and hold. Write the one-page terms. | You can answer "what do I earn?" in one line |
| 4 to 7 | Set up one code per person. Test one order end to end. | A test order shows the right code |
| 8 to 10 | Ask your happy customers, and anyone who left a review, to join | Your warmest asks are out |
| 11 to 17 | Build a list of about 50 people who cover your rivals. Send the first 20. | First replies arrive |
| 18 to 24 | Send the rest, follow up once and answer every reply | A few yeses |
| 25 to 30 | Send each yes a code, a link and a product. Use the [onboarding checklist](https://recruitaffiliates.ai/blog/affiliate-onboarding-checklist). | Your first affiliates are live |

Do not judge the program on day 30. Sales can land after day 30. If a month passes with no sales, run the checks in [affiliates joined but nobody sells](https://recruitaffiliates.ai/blog/affiliates-not-selling).

## Who should you ask first?

Ask your customers, then the people who already review brands like yours. Customers are the easiest yes. In our view, review pages are the biggest group of promoters we have seen.

We ran our software's first search on 30 public Shopify brands on 22 October 2026. It showed a median of 92 people per brand. A median of 30 of them had an email found. "Email found" means an address was on record. We did not check it. For 1,877 of 2,924 people (64%), the best page we found was a review, roundup or comparison page ([scan method and limits](https://recruitaffiliates.ai/research/shopify-affiliate-scan-2026)).

Those brands were estimated at $25,000 to $250,000 a month in sales, so they are bigger than a brand in its first months. A smaller store may see fewer people. An AI model also judged 9 of 30 random rows not to be promoters (30%, a likely range of 17% to 48%). So 92 is a median, not a promise.

How many of those people do you need? Our [affiliate count guide](https://recruitaffiliates.ai/blog/how-many-affiliates-should-a-shopify-brand-recruit) shows the sums. For the $20,000 store above, with 5% of sales from affiliates, the calculator's starting guesses give about 5 active affiliates. They need about 500 people contacted, so treat 50 as a first test, not the whole plan.

## When is it too early?

If you have very few orders, fix that first. Affiliates send people to your product page. If the page has no reviews and no photos of the product in use, few of them buy. In our view, 20 or more reviews on your best-selling product is a fair starting point. That number is our rule of thumb. We have no study behind it.

Also wait if you cannot answer a question about shipping times or returns. An affiliate who gets a slow reply on day one may not come back.

## Where RecruitAffiliates.ai fits

RecruitAffiliates.ai finds the people and sends the first email. It does not track sales or pay anyone. You still need a code or an **affiliate tool**, an app that tracks sales and works out what you owe.

You enter your website. It finds websites, blogs, review sites, newsletters, podcasts, YouTube channels and creators already covering shops like yours. Each one comes with the page that shows it, so you can judge the fit. It looks for each person's email and checks what it finds, so you get a [verified email](https://docs.recruitaffiliates.ai/credits#what-each-result-means).

AI drafts a personal first email. You approve it, and it sends from your own inbox. See the [Shopify page](https://recruitaffiliates.ai/for/shopify) for the five steps. Launch is $79 a month for one Shopify store, with a 7-day free trial and no card.
