How many affiliates should a Shopify brand recruit?

A Shopify brand needs enough active affiliates to hit its sales goal. An active affiliate is one who sends at least one sale in a month. Divide your monthly goal by your average order to get orders. Divide that by the orders one active affiliate sends. The free affiliate calculator does the sum for you. With a $5,000 goal, $60 orders and 4 orders each, the answer is about 21 active affiliates.

That is the number of people who sell. You need to sign up more people than that, and contact more still. This guide shows the formula, a worked example, and how a first search compares with the pool you need.

What is the simple formula?

Four steps, each one a division. Work backwards from your goal.

  1. Orders you need. Monthly affiliate sales goal, divided by your average order value (what a typical order is worth).
  2. Active affiliates. Orders, divided by how many orders one active affiliate sends a month.
  3. Sign-ups. Active affiliates, divided by the share of sign-ups who become active.
  4. People to contact. Sign-ups, divided by the share of people contacted who sign up.

Round each step up. The last two inputs are shaky. Little public data backs the share who become active or the share who sign up. We found none for orders per affiliate. Treat the output as a planning range, not a promise.

What does a worked example look like?

Let's say your brand sells $50,000 a month. You want affiliates to bring in 10% of that, which is $5,000. An average order is $60. The calculator's starting guesses are 4 orders per active affiliate, 25% of sign-ups active, and 4% of people contacted signing up.

StepSumResult
Orders needed$5,000 ÷ $6084 a month
Active affiliates84 ÷ 421
Sign-ups21 ÷ 25%84
People to contact84 ÷ 4%2,100

Across 168 public Shopify programs, the median base commission is 10%. At 10% you would pay about $500 a month (the commission data). Split 21 ways, that is about $24 a month per active affiliate. (The calculator starts at 15%, which gives $750 and $36.) If that looks too small to keep anyone interested, we expect fewer to stay active.

How far can the number move?

A lot. The free affiliate calculator shows a low and a high case for the same goal.

The low and high inputs are our picks, not measured results. The 25% active share is the figure in UpPromote's planning table (its own calculator allows 20% to 30%). UpPromote sells affiliate software for Shopify. Its page calls the 25% "the most important number" in its planning table and gives no sample. The 4% is UpPromote's one worked example for niche bloggers: 100 cold emails (messages to people who don't know you), 6 responses, 4 sign-ups (UpPromote, updated 3 August 2026, checked 26 October 2026). Rewardful, another vendor, reports that 1.28% of affiliates in its software programs made a sale in 12 months (report published 17 March 2026, updated 21 July 2026). That counts a different group over a longer window, so it is not like for like. We read it as a warning. 25% can be too high, and our 10% low case is not a worst case.

The input we know least about is orders per active affiliate. Double it and you need half as many people. We have no source for our starting guess of 4, so test your own. The active share can move the answer even more, because the public figures differ so much (1.28% in one report, 25% in a vendor plan).

What does a first search show?

A first search shows far fewer people than the plan above asks for. We ran our software's first search on 30 public Shopify brands on 22 October 2026. It showed a median (the middle brand) of 92 people per brand, and a median of 30 of them had an email found. "Email found" means an address was on record. We did not check it.

First-search results for a UK natural skincare brand: 124 people found, including TikTok creators, skincare podcasts and a review site, each with a fit score.
A first search for a beauty and skincare brand, 22 Oct 2026. This is a larger result than most. Counts were read on 23 Oct and can differ by one or two from the 22 Oct scan. Individual creators' and bloggers' names, handles, sites and email addresses are blurred, and so are rival brand names. Podcast shows and publications are shown.

The shops were hand-picked and searched once. A fuller setup shows more. On 24 October 2026, on a paid plan with a full setup, 3 Shopify shops showed a median of 693 people each. Most came from YouTube. An AI model read 30 random rows from titles and addresses and judged 9 not to be promoters (30%, a likely range of 17% to 48%). Drop the non-promoters and about 21 of the 30 are left (between 16 and 25), if the same share holds. Some of those addresses are generic ones such as info@. The search also ran on our own brand's default settings, not a tuned setup (how we counted). That is a test, not the 2,100 in the example. Getting there takes repeat searches and weeks of sending.

How many should you start with?

Start with about 50 people, then read the replies before you scale. A new email inbox has to build a sending record first, which is called warming up. In two weeks it sends about 45 to 60 first emails (how sending works). So 50 is about what a new inbox can send anyway.

At a 4% sign-up share, 50 people give about 2 sign-ups. That is enough to test your first line and your offer. It is not enough to measure your own rate. Change one thing and keep count. The first 10 affiliates in 14 days plan shows the limits day by day.

How do you find the people?

Search for the pages that already cover your rivals. Our guide to finding affiliates for a Shopify store lists where to look. The scan page has the method and limits, and who promotes Shopify brands has the counts by type of page.

Want the list built for you? RecruitAffiliates.ai finds the websites, blogs, review sites, podcasts and creators already promoting your rivals. Then it gets their email and shows whether each address was checked (what each result means). The 7-day trial includes 20 email lookups and needs no card.

Frequently asked questions

How many affiliates do I need?

Divide your monthly affiliate sales goal by your average order, then by the orders one active affiliate sends. At $5,000 a month, $60 orders and 4 orders each, that is about 21 active affiliates. Try 2 to 8 orders each (42 down to 11), then use your own number.

How many affiliates actually sell?

Fewer than sign up. UpPromote plans on 25% of sign-ups being active each month. Rewardful's report found 1.28% of affiliates in its software programs made a sale in 12 months. Public data is thin, so track your own rate.

How many should I start with?

About 50 well-matched people. It fits what a new inbox can send in two weeks, and it tests your offer and first line. Scale up after you read the replies.
