Affiliate or referral program: which first for a SaaS?
A referral program asks your existing customers to recommend your product, usually for a reward such as credit or a discount. An affiliate program pays outside promoters a commission, a cut of each payment from the customers they send.
The short version: referrals work through people who already use your product. Affiliates work through people who have an audience you don't.
Affiliate and referral program side by side
The table shows the typical set-up for each. The rows mostly follow three vendor guides, all read on 28 October 2026. The last row is our advice.
| Referral program | Affiliate program | |
|---|---|---|
| Who promotes | Your paying customers | People outside your company: bloggers, newsletter writers, agencies, consultants |
| Do they use your product? | Yes, that is the point | Not always |
| Typical reward | Credit, a discount, an extra trial, sometimes cash. Often given to both sides | A commission: a percentage of what the customer pays, often for a set number of months |
| How it is tracked | A personal link or code, shared from inside your app | A tracked link or coupon code on their own site, video or newsletter |
| What you pay for | A reward per conversion, so cost is easy to predict | A share of each payment, so cost grows with the roster and the customer's stay |
| Main strength | Trust from someone who has used the product | Reach into audiences your customers don't have |
| Main work | Build the share prompt and the reward | Find, vet and pay partners |
| Pick it when (our advice) | Your users talk to peers who buy the same tool | Buyers read reviews and comparisons before they buy |
The guides agree on who promotes and how each is paid. Reditus says that in a referral program, your own users recommend you, usually from inside your product. It adds that affiliates earn a percentage of the payments of customers they bring, usually for a set number of months. Referral rewards can be credits, an extra trial, a discount or money (Reditus, undated, read 28 October 2026).
Cello says referral rewards are fixed amounts per conversion, which keeps cost predictable. Affiliate commissions are often recurring, so cost grows with the roster (Cello, 6 August 2026). PromoteKit says referral rewards are often two-sided, so the referrer and the new user both benefit (PromoteKit, 25 October 2025).
All three are vendor blogs. Each company sells software for referrals, affiliates or both. Read them as how the trade uses the words, not as a rulebook.
Two company pages show the difference in practice. Dropbox's help page, updated 7 September 2026, says both you and your friend get bonus space. A Basic account earns 500 MB per referral, up to 16 GB (Dropbox, read 28 October 2026). HubSpot's affiliate page offers 30% recurring commission for up to one year, with a 180-day cookie window. A cookie window is how long after a click a sale still counts for the affiliate (HubSpot, read 28 October 2026).
Can one person be both?
Yes. A customer who runs a newsletter can sit in both programs. Pick one rule for them before launch. Do they earn a referral credit, a commission or just one? PromoteKit lists that rule as one to settle if you run both (PromoteKit, read 28 October 2026).
The words matter less than the deal. If you pay a cut of each payment to someone with an audience, that is an affiliate deal, whatever you call it.
Which should a SaaS start first?
The vendor guides do not agree, and that is useful to know.
- Cello says start with a user referral program if your product has strong activation. Add affiliates later, when you need reach beyond your user base (Cello, 6 August 2026).
- PromoteKit also says to launch referral first, calling it simpler (PromoteKit, 25 October 2025).
- Reditus says neither goes first. It recommends launching both together, starting with your own network (Reditus, undated, read 28 October 2026).
We make tools for the affiliate side, so weigh this advice with that in mind. It is built on the guides above and is a rule of thumb, not a benchmark. Ask three questions.
- Do you have active, happy customers? If you have only a handful of users, a referral program has nobody to ask. Start with affiliates.
- Do your buyers research before they buy? If people read reviews and "best tool for" lists, outside writers already shape the sale. Start with affiliates.
- Can you run a program with the team you have? Referrals need a share prompt in your app and a reward. Affiliates need someone to find partners, answer them and pay them on time. If you have no one for that, start with referrals.
If the answers split, use these cases:
- Few users and no spare time: skip a full program. Email 10 affiliates by hand and pay them by hand until it works.
- Many happy users and no spare time: start with referrals.
- Few users and time to spare: start with affiliates.
- Many happy users and time to spare: start with referrals, then add affiliates once the share prompt works.
A yes to question 2 outweighs question 3 when you have few users.
What does each cost you?
Set either reward to trigger on a paying customer, and you pay only when someone buys. Referral credit costs you future revenue. Commission costs you cash, and it can run for months.
Say your plan costs $50 a month. These numbers are for illustration, not benchmarks. A referral reward of one free month costs you $50 once, or $100 if the new customer also gets a month. An affiliate paid 20% for 12 months earns $10 a month, so $120 in total if the customer stays all year.
Neither number is better on its face. What matters is what a new customer is worth to you over their stay. Our guide to what SaaS affiliate programs say they pay works through recurring against one-time pay. It also says to hold each commission until the refund window ends. To choose a rate and length, see what to offer affiliates.
What does each program need to run?
A referral program needs three things. Each customer needs a link to share. You need a reward you can give automatically. And you need a rule for what counts as a new customer. Cello notes that referral programs face a narrower threat surface (Cello, 6 August 2026).
An affiliate program needs more. PromoteKit says tracking is more complex. It involves cookie attribution (crediting the right affiliate for a sale), commission calculations and payouts (PromoteKit, 25 October 2025). Coupon sites can also take credit for sales they did not earn. See how to stop them.
The biggest gap is the first step. A referral program starts with customers you already have. An affiliate program starts with strangers, so you must find them. Read how to find affiliates for your SaaS, then how to land your first 10 affiliates.
How to launch each
For a referral program:
- Pick the reward and who gets it. Decide if the new user gets one too.
- Add a share link inside the app, where happy users will see it.
- Write the rule for what counts: a signup, or a paid customer.
- Email your happiest customers before you tell everyone.
For an affiliate program, the plan is on what is an affiliate marketing program and affiliate marketing for SaaS. In short, write the offer and choose a tracking tool. Then list 10 to 25 well-matched people (a rule of thumb, not a benchmark) and send each a personal first email.
Where RecruitAffiliates.ai fits
RecruitAffiliates.ai covers the affiliate side only. It finds the outside people already writing about tools like yours and sends the first email. It doesn't run a referral program, track sales or pay commission.
You enter your website. It finds the sites, newsletters, podcasts, YouTube channels and creators already covering products like yours. Each one comes with the page that shows it. It looks for each person's email and marks a verified email when the check passes. AI drafts a personal first email. You approve it, and it sends from your own inbox.
When someone joins, it hands them to AffiliateRail, our product that tracks sales and pays commission (how the handoff works).
Launch is $79 a month for one brand, with a 7-day free trial and no card.
To see who already covers tools like yours, start a 7-day free trial.
Frequently asked questions
What is the difference between an affiliate and a referral program?
A referral program asks your existing customers to recommend you, usually for credit or a discount. An affiliate program pays outside promoters a commission on the customers they send.
Which is better for SaaS?
Neither wins in every case. Two of three vendor guides say start with referrals. The third says launch both. Our advice: start with affiliates if you have few users or your buyers read reviews. Start with referrals if you have many happy users.
Can I run both at once?
Yes. Reditus recommends launching both together. You need separate tracking and rewards, and a rule for someone who is both a customer and an affiliate.
Are referral programs cheaper than affiliate programs?
Guides describe referral rewards as fixed and predictable. They describe affiliate commissions as growing with the roster. Which costs less for you depends on your price, your reward and how long customers stay.
Is a referral reward the same as a commission?
Not always. A referral reward is often credit or a discount. A commission is a share of what the customer pays. Some referral programs do pay cash, so the line can blur.
