How to build an affiliate partner pipeline from scratch

Jimi Barkway · 21 October 2026 · 5 min read

An affiliate pipeline is a board with one column per stage, from Found to Live. Every person you might recruit sits in exactly one column, so nobody gets forgotten.

Fill it with people who already review your competitors. Email them from your own inbox. Let each reply move their card along.

What does an affiliate pipeline do?

It stops good people slipping away.

Let's say a blogger reviewed your competitor last spring. You email them, they don't reply, and you forget. Three months later they'd have said yes. A pipeline keeps that card in view, so you nudge them at the right time.

A pipeline is just the list of people you're recruiting, split by how far along each one is. A stage is one step on that list. Here are the nine stages RecruitAffiliates.ai uses (how the pipeline works):

StageWhat it meansWhat moves the card on
FoundSomeone worth askingYour first email
EmailedYour email has goneA reply, an unsubscribe, or no answer at the end
RepliedThey wrote backThe conversation you have next
Talking termsYou're agreeing the dealA yes to join
JoiningThey're signing upTheir first link going live
LiveThey're sending you visitorsNothing. This is the goal
Went quietNo answer after the last emailA late reply
Said noThey opted outNothing
LaterThey asked you to come backYour note to follow up

Two rules keep the board honest. Count replies as numbers, not percentages, because 3 out of 20 tells you more than "15%". And the finish line is Live, a partner who sends visitors. A sign-up who never posts a link isn't a win yet.

Where do the first names come from?

From people already writing about your competitors. They've shown they'll promote a product like yours.

  1. List five to ten direct competitors.
  2. Search each name with "review", "alternatives" and "vs".
  3. Open every result that isn't the competitor's own site.
  4. Note the writer, the site and the date of the post.

The same bloggers, review sites and podcasts turn up again and again. Those repeats are your shortlist. Our guide to finding your competitors' affiliates has the full set of search strings.

Before you add someone, open their page. Do they cover products at your price? Is the post recent? Is there a way to reach them? If yes to all three, add them to Found.

How do people move through the stages?

Short emails, sent from your own inbox, a few at a time.

Write to one person. Say which page you read, why it fits, and ask one small thing. The affiliate recruitment email guide has a worked example.

Follow up twice. Most replies come after the first email, not to it. Send a short second note a few days later, then a last one that asks for nothing.

Start slow. A new mailbox has no sending history, so mail providers watch it closely. RecruitAffiliates.ai sends 5 first emails a day from a new mailbox in week one and builds up to 30 at most (how sending works). Do the same by hand.

Let replies move the cards. A reply moves someone to Replied. An unsubscribe moves them to Said no. No answer after the last email moves them to Went quiet. Out-of-office replies move nothing.

Never delete a quiet card. Went quiet is a waiting room, not a bin. A late reply can still turn into your best partner.

What do you need before the first email?

The offer, written on one page, and tracking that works.

Get readyWhy it matters
Commission, written downPeople ask "how much?" in their first reply
How long a click countsB2B sales cycles often run 3 to 12 months, so 90 days is a sensible minimum (Tremendous, checked 21 October 2026)
When you payLate payouts lose good affiliates fast
Tracking linksA partner can't promote you without one
A one-page briefWhat you sell, who it's for, the best angle

Not sure what to offer? What to offer affiliates covers the rate, how long you pay and the cookie window.

How do you scale it once it works?

Repeat what produced Live partners, and change one thing at a time.

Test a new subject line, or a different commission, or a new kind of site. Change only one at a time, or you won't know what worked.

Then widen the net. Add a second set of competitors. Add podcasts and YouTube channels that cover your space. Bring a teammate onto the board so replies get answered the same day.

Review the board once a week. Move anything stuck, nudge Went quiet, and check who reached Live.

In short

How long does it take to build a pipeline?

Expect a day of searching for your first 20 names, then about ten minutes a day. Replies tend to come in the first week or two. First sales take longer, often a couple of months.

How many stages should a pipeline have?

Six that move forward (Found, Emailed, Replied, Talking terms, Joining, Live), plus three to hold people (Went quiet, Said no, Later). Fewer stages hide where people get stuck.

What should I do when an affiliate goes quiet?

Leave them in Went quiet and send one short nudge a few weeks later. Don't delete them. A late yes is still a yes.

Can I run a pipeline in a spreadsheet?

Yes, with one row per person and a column for the stage. It gets hard past about 50 people, because replies arrive in your inbox and the sheet doesn't update itself.

What does RecruitAffiliates.ai do for a pipeline?

It finds the websites, blogs, review sites, podcasts, YouTube channels, and Instagram and TikTok creators already promoting your competitors, with the page that shows each one. It finds their email, drafts a first email, sends from your inbox after you approve, and moves each card when they reply.
