How to recruit affiliates before Black Friday 2026: a week-by-week plan for Shopify brands

Black Friday 2026 is on 27 November and Cyber Monday is on 30 November. On 23 October, when this was written, that is 35 days away. That is enough time to recruit affiliates for it, but only if you start this week. The plan below is dated, runs to Cyber Monday, and starts with the settings that keep the wrong people out, then the people most likely to say yes.

An affiliate is someone who sends buyers to your shop and earns a cut of each sale. A commission is that cut. BFCM is short for Black Friday and Cyber Monday.

Why start recruiting affiliates for Black Friday now?

Much of the buying lands on one weekend. In a survey of 8,094 US adults on 1 to 7 October 2026, 64% said they were likely to do most of their holiday shopping over Thanksgiving weekend. Separately, 43% planned to begin before November (NRF, published 20 October 2026). So the pages people read in the weeks before the weekend matter, and so do the people who write them.

Affiliate apps give similar timing. One vendor, Social Snowball, has a BFCM calendar. It says to recruit 45 to 30 days out and confirm your core group about four weeks out (Social Snowball, 7 October 2026). Four weeks out is 30 October. That is one vendor's advice and nobody's rule, and it still tells you the window is closing. Started late? Squeeze the steps. Don't skip them.

Who should you contact first?

Start with people who already write about brands like yours. We ran our scanner once on 30 hand-picked public Shopify brands on 22 October 2026. It showed 2,924 people. For 64% of them, the strongest page was a review, roundup or comparison. A roundup is a page that ranks or lists several brands, such as "best skincare brands" (our data report).

That gives you an order:

  1. Review and roundup pages (64% of people shown). These are the best bet this close to Black Friday. The page exists. The author only has to add you or update a line, which is less work than making something new.
  2. Blog-style pages (20%). Ask for a mention in a BFCM post they are already planning.
  3. Podcasts (14%). The share swings by category: 20% for supplements, 3% for fashion. Ask the host how far ahead they record. Some may not fit a new sponsor before the 27th, so a code in the show notes is a smaller ask.
  4. TikTok and Instagram creators (2%). The scan found few, mostly in fashion. Use them if you already know some. Don't build the plan on them.

Only 31% of the people shown had an email found, and those addresses were found, not checked. For the rest, use the contact form or the link in their profile.

Treat the list as leads to read. An AI model read the title and address of 30 random rows, and 9 were not promoters. Open each page before you write to the person.

Have the gift guides already closed?

For the guides that publish their dates, yes.

  • The FOX holiday gift guide (toys). Sample shipping ran through 9 October 2026 (Toy Association, page dated 29 July 2026).
  • The Toy Insider's guide. Entries closed in mid-June, samples were due on 2 July, and the guide was due online on 23 September (The Toy Book, 14 May 2026).

Those are toy guides, so check the outlet you care about. One agency's playbook, published 6 October 2026, puts print guides in June and July. It puts digital editors and freelancers from mid-September to October. It puts TV, local media and deal sites in November and December (5W PR, updated 18 October 2026). That is an agency's view, not a publisher's rule.

So don't spend this week chasing big print guides. Their windows have mostly shut. Aim at the pages that can still change: roundups a blogger updates before Black Friday, and creators who haven't finished their November content. If a guide says it is still open, send what it asks for and ask when it closes.

Week 1 (23 to 29 October): fix the settings, set the offer

Do this before you send a single email. A fast inbox of "yes" replies is useless if the wrong people can also join.

1. Turn off auto-approval. Auto-approval means anyone who fills in your form becomes an affiliate straight away. Coupon sites love it. Our guide to stopping coupon sites joining your program shows where each app keeps the switch, and gives sample terms. UpPromote users can also read how to screen marketplace spam, and GoAffPro users the coupon-site settings.

2. Plan your codes. A code leak is when an affiliate's code lands on a coupon site and anyone can use it. Give each affiliate their own code, limit it to one use per customer, and give it an end date after Cyber Monday. Single-use codes, if your app offers them, limit what a copied code can do.

3. Pick the offer. Offer a percentage, and nothing else, so the payout moves with the sale price. One Shopify guide puts commissions on physical goods at 5% to 15% (Shopify, checked 22 October 2026). Social Snowball's calendar says to finalise BFCM bonuses 50 to 40 days out. That was 8 to 18 October, so if you haven't, do it this week (Social Snowball, 7 October 2026). A short bump for 27 to 30 November can give affiliates a reason to act now.

Check the maths on the sale price, not the full price. Let's say an $80 item is 20% off, so it sells for $64. At 15% commission you pay $9.60. If the item costs you $40 to make and ship, you keep $14.40. If that number is too thin, lower the bump.

4. Build the list. Run a scan of your rivals' names and topics, or search them by hand. Our guide to finding affiliates for a Shopify store walks through the hand method. Shortlist 60 to 100 people, in the order above. If you have no affiliates at all yet, our first 10 affiliates in 14 days plan is the slower version of this week.

Week 2 (30 October to 5 November): send the first wave

Send on Friday 30 October, Monday 2 November and Tuesday 3 November. A reply then has time to turn into an action.

Keep email 1 short and casual, with one real detail from their page and one ask: joining. Here is a sample you can adapt:

Hey Sam, your "best vitamin C serums" roundup helped me when I was comparing brands. I run the Glowfield partner program. We make a vitamin C serum for sensitive skin. You'd earn 15% on every sale you send us, and we'd set you up with an account for free. Want me to add you before Black Friday?

It names a real piece, says what you make, and gives the percentage. It doesn't ask for a post.

If you use Shopify Collabs, plan the invites. Collabs allows 100 invites in any 7-day period. An invite lapses after 30 days (Shopify Help Center, checked 22 October 2026). So four weeks gives you room for about 400 invites at most. Send the best 100 first. Our Collabs invite limit guide has the detail.

Week 3 (6 to 12 November): follow up, send samples, send the brief

  1. Follow up once. Reply in the same thread with something new, such as your BFCM bump. Don't send more than one nudge.
  2. Offer a sample to reviewers. Offer first and ship after they say yes. One item, no strings.
  3. Send everyone who said yes a one-page brief. It needs your sale dates, their code, the commission, a link to your photos, and the disclosure line.

The disclosure line matters. The FTC gives a sample line: "I get commissions for purchases made through links in this post." Keep the disclosure close to the recommendation. Brands also need "reasonable programs" to train and monitor affiliates (FTC, checked 23 October 2026). In the UK, the ASA says both the business and the affiliate are responsible (ASA, checked 22 October 2026). Put the line in the brief so nobody has to guess.

Send a small second wave only to people whose pages are easy to update, such as roundups. Tell them the sale date and that the offer ends on 30 November.

Then test. Click every affiliate link and use every code on a test order. Check it applies the right discount and credits the right person. Fix problems this week, not on Black Friday.

Week 5 (20 to 26 November): freeze

Stop changing the offer. Thanksgiving is Thursday 26 November. Send a last note to confirmed affiliates with the final dates and codes. Check that every post they have published carries a disclosure, and ask them to add one if not.

Black Friday to Cyber Monday (27 to 30 November)

Watch, don't recruit. Once a day, search Google for your brand name plus "coupon" or "promo code". If an affiliate's code appears on a coupon site, ask for it to be taken down or swap the code. On Monday evening, send a thank-you to everyone who posted. Then look at who earned. Those people are your core group for the next sale.

What to do in the app you already use

Your affiliate app does the tracking, the codes and the payouts. Each has a guide on how to recruit with it:

RecruitAffiliates.ai does the finding and the first email. It finds the websites, blogs, review sites and newsletters already promoting your rivals. It also finds podcasts and Instagram and TikTok creators. It gets a verified email where it finds one (the scan counts above were not checked). It drafts a personal first email and three follow-ups. It sends them from your inbox after you approve. When someone says yes, you add them to your app as usual. Launch is $79 a month for one brand, with a 7-day free trial and no card. See the Shopify page for how it fits your store.

The counts we quote come from our scan of 30 Shopify brands, with the method and limits.

Frequently asked questions

When should I start recruiting affiliates for Black Friday?

Social Snowball's vendor calendar says 45 to 30 days before BFCM, which for 2026 is 13 October to 28 October. With Black Friday on 27 November, the next best time is this week. Send the first wave by 5 November.

Is it too late to get into gift guides?

For print guides and the two toy guides we checked, yes. They closed between June and October. One agency playbook says TV, local media and deal sites run in November and December, so ask those outlets. Roundups on blogs and review sites can still change, and so can creators' November posts. Ask each outlet when it closes.

How much commission should I offer for Black Friday?

One Shopify guide puts physical goods at 5% to 15%. Work it out on the sale price, then pick a short bump for 27 to 30 November that still leaves you a profit. Offer the percentage only.

How do I stop coupon sites joining before Black Friday?

Turn off auto-approval, check each applicant's site, and use single-use or limited codes. Our guide on stopping coupon sites joining your program covers each app.

Do affiliates have to say they are paid?

Yes. The FTC expects a clear disclosure near the recommendation, and the ASA in the UK holds both the brand and the affiliate responsible. Put the exact line in your brief.
